A Q4 business strategy built in September beats one scrambled together in October, and I can already tell which of my Villagers are doing which.

Half the Village is still posting beach photos. The other half started asking me about Q4 numbers before Labor Day sales even hit the inbox. Neither camp is wrong. But only one of them is going to walk into January already moving.

I’ve watched this split happen every fall for fifty years, starting long before I called it a Q4 business strategy. September at the marina store meant the tourists thinned out fast. The real decisions started then: what to reorder, what to clear out, what to close for winter. Nobody handed me a framework. I just noticed that owners who planned in September ate better in December than the ones who waited for the leaves to turn.

Why Your Q4 Business Strategy Can’t Wait for a Feeling

Most owners wait for a feeling. They wait until the air turns crisp, until the kids are back in school, until something external tells them it’s time to get serious. That feeling tends to show up around week two of October. Ten weeks are left by then, not thirteen, to hit a number that took all year to set.

I directed retention for a health club with thirty-five hundred members, and the pattern was identical. Members who renewed early, before their contract even nudged them, stayed longer and spent more. Those who waited for a reminder letter renewed at a discount, if they renewed at all. Early movers get better terms, in gym memberships and in Q4 alike.

Your business doesn’t need you to feel ready. It needs a number, a deadline, and a short list of moves that get you there. Everything else is weather.

The Three Things a Real Q4 Business Strategy Names

A strategy is not a mood board of goals. It names three things clearly enough that you could hand them to someone else and they’d know exactly what to do.

First, the number. Not a vague “more than last year,” but a figure you can write on a sticky note. Second, the two or three offers that will actually carry it, since most quarterly revenue comes from a small handful of things. Third, a weekly checkpoint that keeps you honest, since a plan without one is just a wish with better formatting.

When I ran the Krista & Karen’s Soft Ice Cream stand with my sister, we didn’t have a spreadsheet. We had a coffee can and a rule: count it every Sunday night, no matter how tired we were. That rule funded two college educations. It wasn’t sophisticated, just consistent — and consistency beats sophistication almost every time.

What Waiting Actually Costs You

Consequently, the cost of waiting isn’t just lost time. It’s lost leverage. An owner who names her strategy in September can pre-sell early and negotiate with vendors ahead of the holiday rush. She also hands her team a real target instead of a vague push. Waiting until October means negotiating from behind, and everyone around her can tell.
