Prioritize Q4 by Naming What You’ll Stop Doing

Learning to prioritize Q4 starts with a list of everything you’re going to stop doing, not everything you’re about to add.

For nearly a decade, I served as Corporate Administrative Officer for a publicly traded company. Part of that role meant directing a dozen male engineers on a program worth five million dollars. Every quarter had a real ceiling on what could get done, no matter how ambitious the roadmap looked on paper. The teams that hit their numbers weren’t the ones doing the most. They were the ones who said no to almost everything that wasn’t the plan.

Why You Have to Prioritize Q4 Before You Can Execute It

Q4 has a hard ceiling: the same number of weeks, the same number of hours, and holidays that eat both. Yet most owners walk into October with a spring-sized to-do list and wonder why nothing feels finished by December. The math was never going to work.

To prioritize Q4 well, you have to accept that adding one thing means removing another. There is no version of this quarter where everything gets equal attention. Pretending otherwise doesn’t make you more capable. It just guarantees that your best work gets diluted across too many half-finished projects.

One Question That Helps You Prioritize Q4 Fast

Here’s the filter I used across three countries of SEC filings, dozens of retention campaigns, and one ice cream stand. Does this directly produce revenue or protect a client relationship in the next ninety days? If not, it waits until January. A rebrand can wait. Client follow-up almost never can.

That single question eliminates most rebrands, most new lead magnets, and most “nice to have” systems projects instantly. Not because those things are worthless. They’re worthless right now, in a quarter that only rewards focus.

Write your list, then run every item through that filter out loud. Say the question, say the item, and answer honestly. You’ll be surprised how fast a list of eleven becomes a list of three.

What Deserves Space Once You Prioritize Q4

Once you’ve cut the list, protect what remains fiercely. Block the calendar time before anything else claims it, because unprotected time gets eaten by whoever asks loudest, and that’s rarely your highest-value work.

I cut attrition in half at a health club with thirty-five hundred members, by focusing on the first ninety days of a new membership. That window is where most people quietly decide to stay or drift away. We didn’t do everything for every member. Instead, we did the one thing that mattered most, at the moment it mattered most, and let the rest go.

Your Q4 works the same way. Pick the moment and the move that matter most for your business right now. Give both your full attention instead of splitting focus eleven ways.

Take your current list and cut it to three items using the ninety-day filter. Everything else waits for January, and that’s not failure — that’s how you protect the work that actually counts. The owners who finish Q4 strong are rarely the ones who attempted the most.
